SWOT Analysis Template in Excel: Score Each Factor and Turn It into TOWS Strategies
A SWOT analysis template in Excel that leads to decisions: internal and external factors backed by evidence, impact and certainty scores, automatic top factors and TOWS strategies, with a fitness studio example.
A SWOT analysis sums up a business in four boxes: Strengths and Weaknesses (internal, within your control) and Opportunities and Threats (external, in the market). Built in Excel with a score for each factor, it stops being a list of impressions and becomes a decision tool: which factors weigh most, and what strategy fits each combination using the TOWS approach. This guide walks through the template with a worked example.
The four boxes
| Helpful | Harmful | |
|---|---|---|
| Internal (you control it) | Strengths: what you do better than others | Weaknesses: what holds you back |
| External (market, environment) | Opportunities: changes you can use | Threats: changes that could hurt you |
The most common mistake is mixing levels: “rent increase at renewal” is an external threat; “premises too expensive for current sales” is an internal weakness.
Step 1: list factors with evidence
A table with Type (S, W, O, T), Factor, Evidence, Impact (1–5) and Certainty (1–5). Evidence is what separates a useful SWOT from a decorative one: reviews, sales figures, market data, the competitor analysis template. Keep three to five factors per box.
Step 2: score and rank
- Factor weight:
=[@Impact]*[@Certainty](1 to 25). - Top three factors in a box (Excel 365):
=TAKE(SORTBY(FILTER(SWOT[Factor],SWOT[Type]="O"),FILTER(SWOT[Weight],SWOT[Type]="O"),-1),3) - Internal balance:
=SUMIF(SWOT[Type],"S",SWOT[Weight])-SUMIF(SWOT[Type],"W",SWOT[Weight]); the external balance works the same way with O and T.
In Google Sheets, use SORT on the FILTER result and ARRAY_CONSTRAIN to keep the first three rows. The balances are not scientific, but they show at a glance whether the business is positioned to attack or to defend.
Example: an independent fitness studio
| Type | Factor | Impact | Certainty | Weight |
|---|---|---|---|---|
| S | Experienced, certified coaches | 5 | 5 | 25 |
| S | Small-group classes of eight | 4 | 5 | 20 |
| W | No online booking or payment | 4 | 5 | 20 |
| W | Only one coach for early-morning classes | 3 | 4 | 12 |
| O | Growing demand for strength training among adults over 50 | 4 | 4 | 16 |
| O | Local employers adding wellness benefits | 4 | 3 | 12 |
| T | Low-cost gym chain opening nearby | 5 | 4 | 20 |
| T | Rent increase at lease renewal | 3 | 3 | 9 |
Internal balance: 45 − 32 = +13. External balance: 28 − 29 = −1. The studio has clear strengths in a slightly hostile market: it should compete on coaching quality, not on price, before the chain gym opens.
Step 3: TOWS strategies
| Combination | Question | In the example |
|---|---|---|
| SO (strengths × opportunities) | How do we use strengths to seize opportunities? | Coach-led strength programs for adults over 50 |
| ST (strengths × threats) | How do strengths protect us from threats? | Position small-group coaching as the alternative to a budget gym |
| WO (weaknesses × opportunities) | Which weakness must we fix to use an opportunity? | Online booking before pitching corporate wellness plans |
| WT (weaknesses × threats) | What do we do to limit damage? | Train a second early-morning coach; negotiate the lease early |
Each strategy needs an owner, a date and a cost; move them into the marketing plan template and the marketing budget template, and plan the messages in the content calendar. For a new venture, the SWOT belongs in the business plan template.
Good practice
- Do the SWOT with at least two people: the owner and someone who deals with customers see different things.
- One concrete, checkable sentence per factor.
- Review it every six months or after a big change, such as a new competitor or a cost jump.
- Do not stop at the grid: without dated strategies, nothing changes.

Frequently asked questions
What is the difference between SWOT and TOWS?
SWOT lists the factors; TOWS pairs them (strengths with opportunities, weaknesses with threats and so on) to produce strategies.
How many factors should each box have?
Three to five. More factors dilute attention from the ones that matter.
How often should a SWOT be updated?
Every six months, or whenever the market or your costs change significantly.
Can I build it in Google Sheets?
Yes. SUMIF and FILTER work the same; replace SORTBY and TAKE with SORT and ARRAY_CONSTRAIN.
